Compare Conversion Kits
Picking the right Cummins engine for your Ford swap comes down to three things: how much power you want, how much modern tech you want in your truck, and how much you want to spend. Here is how the three main engine families stack up.
Side-by-Side Comparison
| Feature | 12-Valve (5.9L) | 24-Valve (5.9L) | Common Rail (5.9L / 6.7L) |
|---|---|---|---|
| Engine years | 1989 to 1998 | 1998.5 to 2002 | 2003 to present |
| Stock horsepower | 160 to 215 hp | 215 to 245 hp | 305 to 420 hp |
| Fueling | Mechanical (P7100, VE) | Electronic VP44 | Common rail direct injection |
| Emissions equipment | None | None | EGR, DPF, SCR on 2007.5+ |
| Wiring complexity | Simple (no ECM) | Moderate (ECM + VP44) | Complex (full CAN bus) |
| Best for | Pre-OBD trucks, simplicity, big-power potential | Daily drivers, moderate power | Modern Super Duty replacements, tow rigs |
12-Valve Cummins (1989 to 1998)
The 12V is the simplest Cummins ever produced. No computer, no sensors, no surprises. It is the favorite among purists and high-power builders because the P7100 injection pump can be turned up to support 1000+ horsepower with the right supporting mods.
Best swap target: 1980 to 1997 OBS Ford F-Series, especially if you want a truck that will run without a working dash cluster.
24-Valve Cummins (1998.5 to 2002)
The 24V uses an electronic VP44 injection pump and a more modern cylinder head. Stock power is up, and aftermarket support is enormous. The downside is that the VP44 is a known weak point and rebuilds can run $1,500 or more.
Best swap target: Trucks where you want some electronic fuel control without the complexity of common rail.
Common Rail Cummins (2003+)
The CR Cummins is the modern choice. Direct fuel injection, full electronic control, and from the factory it makes more power than any 12V or 24V. It is also the most complex to swap because you have to deal with the entire CAN bus, the original transmission electronics, and on 2007.5+ models, emissions equipment.
Best swap target: 2003 to 2010 Super Duty replacement builds where you want a quiet daily driver with stock-truck reliability and modern emissions compliance.
